Copilot

Copilot in Outlook, October 2026: what's new, what's missing

What has shipped for Copilot in Outlook since August, what is still marked in development on the roadmap, and why the shared and delegate mailbox item matters more to Australian finance and admin teams than anything that has launched.

Three Outlook items changed state on Microsoft's public roadmap in the past month. Agents for Microsoft 365 Copilot in Copilot Chat in Outlook for Mac (roadmap 486696) is Launched, with a general availability month of March 2026 and the entry updated on 8 October 2026. User-initiated Copilot insights in classic Outlook (roadmap 508524) is Rolling out, GA October 2026, updated 6 October. Copilot settings in classic Outlook for Windows (roadmap 561491) is Launched, GA July 2026, updated 14 September. The Microsoft 365 Copilot release notes for 23 September, 25 August and 11 August 2026 added more: declarative agents in Copilot Chat in classic Outlook for Windows, a wider set of natural-language triage actions across every Outlook client, meeting scheduling and preparation in classic Outlook, and coaching feedback that applies to the draft in place.

Two items that matter at least as much are still marked In development: Copilot Chat in shared and delegate mailboxes (roadmap 573698) and conversational drafting and formatting (roadmap 573280). An in-development item has no committed date. For Australian small and mid-sized businesses whose finance and admin work runs through accounts@, admin@ and info@, the first of those is the one to plan around, and this note spends most of its time on it.

Agents inside Copilot Chat in Outlook

The Mac roadmap entry is short: declarative agent support added to Copilot Chat in Outlook, tracked for Outlook for Mac. The classic Outlook note from 23 September says more: users can work with declarative agents through what Microsoft calls the integrated extensibility experience, covering plugins, adaptive cards, card actions and task modules, plus Outlook mail and calendar actions and enterprise connectors, with the stated aim of bringing classic Outlook into line with the other Copilot Chat surfaces. Microsoft's try-this steps: open classic Outlook for Windows, open Copilot Chat from the ribbon or sidebar, and interact with the available agents.

Triage by sentence

The triage change is the most practical of the lot. Building on pin and flag, Copilot Chat with work data in Outlook now deletes, moves, copies and categorises mail from a natural-language instruction, and creates and manages inbox rules and folders. Microsoft's own examples are 'Delete all unread newsletters from last week' and 'Move emails from Contoso about invoices to my Finance folder'. The governance detail to repeat to a CISO: Copilot asks for confirmation before acting on more than five emails or changing inbox rules. It works across classic and new Outlook for Windows, Outlook on the web, Outlook for Mac and Outlook mobile.

Classic Outlook catching up

Scheduling with Copilot chat in classic Outlook finds available times, books rooms, drafts an agenda and sends the invite from a chat instruction or the Schedule with Copilot button; the note states it requires a Microsoft 365 Copilot licence and is rolling out in phases. Meeting preparation does the same catch-up: select a meeting, open Copilot, review the summary of context, tasks and documents, then chat to go deeper. It was already in new Outlook, web, Mac and mobile and also requires the licence. The roadmap adds that Copilot settings are now reachable directly in classic Outlook for Windows, and that user-initiated insights, where a user selects text and asks Copilot for relevant information, is rolling out to classic Outlook on Current Channel as a preview. Coaching feedback, meanwhile, moved from a canvas with an all-or-nothing apply to the chat pane: start a new email, select Get Coaching, pick which suggestions to apply, refine them in chat, and Copilot updates the message in place.

What is still in development

Two Outlook items sit in the roadmap's In development column. Roadmap 573698 is titled Copilot Chat in shared and delegate mailboxes. Roadmap 573280 is titled conversational drafting and formatting. Roadmap target months move, In development means Microsoft has not committed to a date, and neither item appears in any release note to date. Frontrow is deliberately not describing what either will do beyond its title, because the title is the extent of what has been published. Plan on the basis that neither exists until a release note says it does.

The shared-mailbox gap, honestly

In a typical 30-person Australian business the finance function is two people and a shared mailbox. Supplier invoices arrive at accounts@, customer queries at info@, the owner's diary runs through an assistant with delegate access, and half the firm's institutional memory is in a mailbox nobody is personally signed in to. Everything in the table above operates on the mailbox the user is signed in to, with that user's permissions. Summarising the long thread in accounts@, triaging the shared inbox by sentence, or drafting the reply from the shared address through Copilot Chat is the scenario roadmap 573698 is named for, and it is not there yet.

The practical consequences are blunt. Do not buy Microsoft 365 Copilot licences for roles whose day lives in a shared mailbox on the assumption that Copilot Chat will reach it; pilot on people whose work and calendar are their own. Do not restructure shared mailboxes into personal ones to force the point, because the shared mailbox is doing real work on handover, leave cover and record-keeping. And do not accept a demo of Copilot summarising a thread in the presenter's own inbox as evidence it will work on accounts@. What it means for an Australian business

Licensing

Scheduling and meeting preparation in classic Outlook are the two items where Microsoft states a Microsoft 365 Copilot licence in the note itself. The triage actions are described as part of Chat with work data in Outlook, the licensed, work-grounded experience rather than the Copilot Chat every Microsoft 365 user has, and agents in Copilot Chat in Outlook are agents for Microsoft 365 Copilot. The honest summary for a CFO is that this quarter's Outlook changes deepen what a licensed user gets rather than extending anything to the unlicensed majority. For admins, the 23 September notes added a License Requests page in the Microsoft 365 admin centre and the option to show a company policy link to users blocked from Copilot Chat in the Microsoft 365 Copilot app.

Admin controls and data boundaries

Three controls are new or newly reachable. The confirmation prompt on bulk triage, over five emails or any rule change, is built in and is what stops a careless sentence emptying an inbox. Copilot settings now surface inside classic Outlook for Windows. And the policy link for blocked users gives IT a place to explain a deliberate block rather than leaving a greyed-out button. Declarative agents remain governed through the Microsoft 365 admin centre controls already used for agents elsewhere in Copilot; nothing in the Outlook notes adds a separate switch. On data, Copilot in Outlook reads the mailbox and calendar the user is signed in to, within that user's permissions and the tenant's Microsoft 365 boundary. That is why the shared and delegate mailbox item is a roadmap entry rather than a setting: reaching a mailbox the user holds Full Access or Send As rights over is new scope. Until it ships, an agent in Outlook acting on mail and calendar is acting as the signed-in user, which is the right frame for any privacy impact assessment.

One more practical point: many of the Australian businesses Frontrow sees are still on classic Outlook for Windows, and the August and September notes mean such a tenant now gets agents, scheduling, meeting preparation and settings without migrating clients first. The lag behind new Outlook is real, but it is no longer a blocker to a pilot.

What to do this month

  • List every shared and delegate mailbox the business relies on, who works from them, and what Copilot is expected to do there. That list is the licence plan's exclusion list until roadmap 573698 ships.
  • Pilot the triage actions with three licensed users on their own inboxes, starting with folder and rule instructions, and have them note where the confirmation prompt fired.
  • If the firm runs classic Outlook for Windows, confirm users are on Current Channel so the rolling-out items reach them, and check Copilot settings are visible in the client.
  • Review which declarative agents are approved in the Microsoft 365 admin centre, because they now appear inside Outlook on Mac and classic Windows and users will find them.
  • Diary a re-check of roadmap items 573698 and 573280 at the next quarterly review rather than watching for them weekly.

Common questions

Frequently asked

Can Copilot in Outlook work in a shared mailbox yet?
No. Copilot Chat in shared and delegate mailboxes is roadmap item 573698 and is marked In development, which carries no committed date. Everything that has shipped operates on the mailbox and calendar the user is signed in to. Plan licences and pilots around people who work from their own mailbox until a release note says otherwise.
Which of the new Outlook features need a Microsoft 365 Copilot licence?
Microsoft states the licence requirement explicitly for scheduling with Copilot chat and meeting preparation in classic Outlook for Windows. The expanded triage actions are part of Chat with work data in Outlook, and agents in Copilot Chat in Outlook are agents for Microsoft 365 Copilot, so in practice these are licensed-user features too. Coaching feedback and the two classic Outlook roadmap items do not restate licensing, so confirm them in your tenant.
Does a business on classic Outlook for Windows need to move to new Outlook to use Copilot?
Not for the features covered here. Between August and October 2026 Microsoft brought declarative agents, scheduling, meeting preparation and Copilot settings to classic Outlook for Windows, and selected-text insights are rolling out to it on Current Channel. Classic Outlook still receives features after new Outlook and the web, so expect a lag, but it is no longer a reason to delay a pilot.
